  • Physical relocation of Nike's distribution operation from São Paulo to Extrema, Minas Gerais, where Nike/Fisia's official distribution center already operated.
  • Business, technology, and logistics teams coordinated across a single delivery, with retail running throughout.
  • Migration window planned around ERP, WMS, carrier, and payment gateway integrations already in production.

Challenge

  • Relocate distribution operations between states while retail kept running.
  • Coordinate complex integrations with ERP, WMS, carriers, and payment gateways.
  • Plan a cutover window that protected order fulfilment while stock moved between states.

My responsibility

  • Managed end-to-end delivery of the distribution center migration.
  • Aligned the migration plan and cutover window with executive leadership and business stakeholders.
  • Allocated the analysts and Product Owners working on the migration and set its delivery priorities.

Approach and governance

  • Weekly steering committees with the customer and internal executive areas.
  • Migrations and go-lives planned to protect live retail operations.
  • Operation scheduled to run in parallel through the migration window, so retail never depended on a single site being up.
